The client faced a complex task: transitioning critical business services – including People & Organization, IT, Financial Reporting & Accounting, Procurement, and Real Estate & Facility Services – from two recently acquired medical innovation startups. The primary challenge was integrating these services without disrupting business continuity or stalling growth. Additionally, it was essential to retain key personnel with specialized skills and gain buy-in from both global and country-level stakeholders across 12 countries for the new processes and standards being implemented.
OXYGY facilitated the integration by focusing on both ‘Organizational Design and People Integration’ and ‘Service Transition Communications and Stakeholder Engagement’.
First, OXYGY engaged closely with the workstreams to ensure that all key decisions were made in a timely manner, fostering alignment across the organization. A tiered communication strategy was deployed, communicating program strategy and anticipated benefits to stakeholders ahead of any personnel changes. Collaboration with receiving managers helped establish clear onboarding expectations, ensuring a smooth integration of new employees into the system. Pulse checks were conducted at 8 and 16 weeks post-transition to monitor progress and address any concerns.
The second key focus was ‘Service Transition Communications and Stakeholder Engagement’, where OXYGY developed a detailed stakeholder mapping and engagement strategy to ensure that all parties were informed and engaged throughout the process. High-level program communications were conducted during the planning phase, followed by service-specific deep dives into governance and roadmaps during the execution phase. Furthermore, engagement sessions with country leadership and corporate function leads, co-facilitated by acquisition leads, fostered close cross-company collaboration and ensured that all stakeholders were on the same page.
This methodical approach ensured that both the operational and people aspects of the transition were addressed, promoting seamless integration across teams, countries, and functions.
OXYGY successfully onboarded 177 services across 40 sites in 13 countries. This project was completed within just 18 months, thus meeting the company’s ambitious targets. The structured communication and engagement approach ensured minimal disruption to business operations, maximized retention of key personnel, and achieved strong alignment on new processes across global and country-level stakeholders. This initiative fostered an efficient, collaborative environment, ensuring the successful integration of services and positioning the organization for continued growth and operational excellence.
